The Handoff

I've gone back and looked at work I completed for agency clients. Work that received rave reviews at delivery. Work the agency's own clients specifically praised.

Since the files were handed over, it has been taken apart. There are icons in the brand system that don't belong to any palette I designed. Colors that weren't in the deliverables. Type choices that contradict every decision made during the engagement. The coherence that was the system's whole argument has been dismantled, one addition at a time, by people working without the framework to judge what they were changing.

What the files don't contain

A design system is a set of decisions. Not just the logo and the palette, but the relationship between them. The way a typeface interacts with the color register. The weight of the mark against a background. The logic behind every constraint: why this color and not that one, why this weight and not heavier, why this spacing and not looser. That logic is what makes the system cohere.

The files contain the decisions. They don't contain the understanding of why those decisions were made, or what would happen if they were changed.

When someone without that understanding makes a change — an icon that seemed on-brand, a color borrowed from a related project, a typeface that "matches" — they aren't adding to the system. They're breaking the argument it made. They don't know they're doing it. Each change is small enough to seem defensible in isolation. The problem isn't any single decision. It's what those decisions are doing to each other.

What survives and what doesn't

The engagement produces the system. The design is done when the files are delivered, in the sense that the logic is there and documented. What the files can't produce is the understanding of the people who will use them.

A client who was present in the conversations, who understands why decisions went the way they did, can judge what the system can and cannot absorb. They know when a proposed change contradicts something important.

A client who only ever saw the output has none of that. They have files. They make decisions about those files based on what looks right to them in the moment. So does every vendor, every internal team member, every person who pulls the logo from a slide deck because it was the first file that came up. The system erodes in the gaps between those decisions, and what looked right in the moment is, eventually, a brand that contradicts itself at every surface.

The engagement is the easy part. What happens after is out of anyone's hands but theirs.
